Real work, not theory

I have sat on the other side of the table.

I have built companies, led teams, and worked inside factories, offices, warehouses and Olympic venues. Today I use that experience to find where organisations get stuck and stay with them until the change works.

My work rarely starts with a tool. It starts by listening to the owner, watching how the team actually works, and finding the information, decision or responsibility that gets lost along the way.

The challenge

Information and decisions were spread across Teams, WhatsApp, Rentman, the CRM and individual knowledge, while the operation still had to keep moving every day.

My work

I integrated Teams and new workflows; built tools and applications; created two orchestrator agents that coordinate other agents; enabled operational queries through WhatsApp voice notes using OpenClaw; and developed a Rentman–GoHighLevel API to connect project, equipment, customer and quotation data.

The change

More accessible operational information, fewer jumps between systems, and new ways to query, coordinate and automate real work.

The challenge

Engineering, logistics, production and venue teams had to coordinate in a high-precision international environment with no room for critical information to get lost.

My work

I acted as an operational bridge across teams, structured information and follow-up, improved the use of Teams, and standardised communication, materials and technical-production workflows.

The change

Stronger cross-functional coordination, better visibility of materials and tasks, and reliable delivery under pressure.

My work

I worked close to leadership to understand the real processes, structure information flows, and integrate Microsoft 365 and Business Central, live operational data, ownership and adoption practices.

A more shared view of the operation, better cross-team coordination and a stronger information base for decision-making.

The challenge

Payments, repairs, accounts and tasks were spread across messages, people and tools, making it difficult to see the real status of each property.

My work

I structured a management system, Kanban boards, clear ownership, training and review routines for leadership and operations.

A more visible operation, less dependence on individual memory, and better control of tasks, issues and priorities.

The challenge

Turn emerging virtual, augmented and mixed-reality technologies into products that addressed real needs inside large organisations.

My work

I founded and led 6D Lab for almost a decade; built a multidisciplinary team of up to 18 people; led strategy, product, R&D, funding, client relationships and delivery; and completed more than 80 projects.

The change

Technologies that initially felt experimental were turned into usable solutions for multinational clients, alongside €250,000 in CDTI/NEOTEC R&D funding.

Examples

  • An augmented-reality maintenance tool for Bosch connected to BIM and maintenance data.
  • Gamified maintenance training for Repsol.
  • A clinical AR navigation collaboration with Hospital Gregorio Marañón and Universidad Carlos III.

We turned mobile virtual reality into an accessible physical product, taking it from design through manufacturing, commercialisation and international distribution, with hundreds of thousands of viewers in circulation.

Almost a decade leading a technology company: a team of up to 18 people, more than 80 projects, multinational clients, R&D, funding, product and delivery.

A health-tech initiative applying augmented, virtual and mixed reality to surgery, clinical collaboration and medical training. Technology built with professionals, not simply to impress in a demo.

The delivery structure for products, automations and projects that require more development capacity, continuity or a broader team. JRivas.tech is the personal point of entry; Sumeria adds delivery capacity when the scope demands it.

What I also learnt when a business closed

I have lived through the closure of a business. It made me especially sensitive to cash flow, unnecessary complexity, projects that never reach the market and decisions delayed for too long. It is an important part of how I work with other business owners today.
